Closing: declining the zod 4.x major bump at this time.

Reasoning:

  • Branch is CONFLICTING against main (lockfile drift) and build-and-test is FAILING.
  • zod 4 has significant breaking API changes across schema definitions, error handling, and inference — this isn't a compatible patch.
  • @stackbilt/core uses zod for governance schemas that are semver-governed contracts with downstream consumers. A zod major bump needs a coordinated migration, not an automated dependency PR.
  • We just shipped @stackbilt/cli@0.10.0; stability of the public schema surface takes priority.

When we do upgrade:

  • Treat it as its own work item with a migration plan
  • Validate every z.object(...) / z.enum(...) call in @stackbilt/core and @stackbilt/adf
  • Run the full 345-test suite plus the OSS publish flow before merging
  • Pin to a specific zod 4.x version, not ^4

Dependabot will surface this again on the next minor release. We'll revisit when we have the budget.
